Dory engine mount

Hello everyone, I recently acquired a 19' Glen-L "Sweet Caroline" Carolina dory. I couldn't find a reliable motor that fit, so I ordered one. And it still doesn't fit. The motor well is too thin, so I am trying to figure out if I should cut it out and rebuild it or strengthen the stern and mount it on the transom, then seal off the motor well and use it for storage. Using another motor is not an option, I will have to make what I have work. I am brand new to dory boats, as well as all boats, so I apologize for not yet knowing all of the correct terminology. I am capable of doing projects and have been a big DIY-er for years, but the idea of sinking with my children on board makes me very apprehensive to do something without getting as much expert advice as I can first. Any opinion is greatly appreciated, and any reasoning of why you might make a recommendation would really help me learn, instead of "don't do this or that" without an explanation.
